How to Brief a Factory Overseas

The single biggest reason sourcing fails is not the factory. It is the brief. Here is how to give suppliers exactly what they need to quote and sample accurately.

Most sourcing projects do not fail because of the factory. They fail because the brief was never clear enough in the first place.

When you send a supplier a vague description, a screenshot from Pinterest, or a voice note explaining what you are trying to make, you are asking them to guess. And factories are very good at giving you what they think you want rather than what you actually need.

What a factory actually needs

Before a manufacturer can quote accurately, sample correctly, or commit to a timeline, they need to understand your product in enough detail to produce it without asking a hundred questions. That means:

  • Dimensions and tolerances. Exact measurements, acceptable variation ranges, and any critical dimensions that cannot move.
  • Materials and finishes. Not just "natural linen" but the weight, thread count, weave type, and finish treatment. If you have a reference sample or swatch, send it.
  • Construction details. How is it assembled? What hardware is used? Are there internal structures, inserts, or linings?
  • Packaging requirements. How is it packaged for retail? What labelling is required? Does it need to meet any compliance standards for your target market?
  • Quantity and timeline. A factory will price differently for 200 units versus 2,000. Tell them your initial order quantity and your expected growth trajectory.

The commercial check you should do first

Before briefing factories, work backwards from your target retail price. Know your desired landed cost, and understand whether offshore manufacturing can realistically hit it for your product category and volume. This saves everyone time, including yours.

You do not need a perfect tech pack
